Growth plan for Tortuga, 2 Oct 2026
Scale spend. Hold CAC.
The plan is one number: a target CAC of $96. Tortuga already has 7,920 reviews at 4.6/5 and bundles that save up to $100. I would turn that proof into many tested ads, kill losers early, and scale only what holds the line.

01 The number
Hold a $96 CAC on bags that start at $80.00
The number is a target CAC of $96. It is 0.6 of a $160.00 ceiling, built from a $200 average order, 40% margin and one repeat order. Tortuga's 7,920 reviews help conversion, but they do not change the math. Week one checks every input against your real data.
Protect
Target CAC: $96 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $200 × 40% × (1 + 1) = $160.00. Guard line = 0.6 × $160.00 = $96.00. Across the ranges: $0.52 to $810.00.
Three moves
- Test twelve new ads in week 1, each on one hook, and kill any ad that runs past the $96 line.
- Pair bag hooks with bundle offers such as the Pro 40L + Compression Cubes Bundle at $399.00, so order value works for CAC.
- Report daily CAC and cut anything above the guard line before it eats the $24,000 test budget.

02 Variety
Compress 33%, carry 80% on the hips: each ad needs one reason
Each ad concept has to carry one reason to buy and nothing else: compression for the cubes, a hip belt that takes weight off the shoulders, or the carry-on size of the 40L bags. One reason per ad is what lets a loser be killed early and a winner be read cleanly.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Carry-on ready | Fits US and international carry on limits. | 5 |
| One bag, a week or more | Fits 7-10 days of clothes and gear | 4 |
| All-day comfort | Takes 80% of your bag's weight off your shoulders | 3 |
| Packs smaller | Compress your clothes by 33% to free up space | 3 |
| Rated by travelers | ★★★★★ Rated 4.6/5 by 7,920 reviews | 1 |
| Built to last | High-performance materials for long-term durability. | 1 |
| Made by travelers | We couldn't find the perfect travel backpack, so we made it. | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Free shipping at $95 and 30-day returns can squeeze margin
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Free shipping at $95 may leave small accessory orders under water | Med | High | Both | Pause any ad set where orders fall under $95 and CAC is above $96. |
| 30-day returns refund orders after the ad spend is gone | Med | Med | Your team | Stop a hook whose returns run above the store average for two weekly reads. |
| Claims like 33% compression or 80% off the shoulders drift from the site wording | Low | High | Me | Every ad line is matched to the claims sheet before it goes live. |
| Premium bags convert slower than a $200 average order assumes | Med | High | Both | If the average order after two weeks is under $200, rebuild the $160.00 ceiling. |
| Event tracking misses bundle discounts applied at checkout | Med | High | Your team | Daily purchases match store orders before spend rises past the first $3,000. |
| Creators arrive late, so new ads run short of fresh footage | High | Med | Me | Two creators live by the end of week 1, or ad launches slide a week. |
| Review proof is uneven: the cubes bundle has 49 reviews against 7,920 sitewide | Low | Low | Me | Use only the sitewide count in ads until each product has its own proof. |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
The ceiling is $160.00, not the $525.00 sticker on the Pro 34L
| Line | Value | Status |
|---|---|---|
| Average order | $200 (range $1.00–$600.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $160.00 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $96.00 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $200 × 40% × (1 + 1) = $160.00. Guard line = 0.6 × $160.00 = $96.00. Across the ranges: $0.52 to $810.00.
Range across the assumptions: $1 to $810.
The $160.00 ceiling is $200 × 40% × (1 + 1): all three inputs are my guesses, not Tortuga facts. The $96 guard line is 0.6 of it. Week one replaces each guess with your real order data.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
Six weeks of tests cost $24,000 before any bag is scaled
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $96 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $96 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $96 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $96 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $96 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $96 |
Week 1 and week 2 run twelve ads at $250 each, $3,000 a week. Weeks 3 and 4 move to 12–20 ads, $4,000. Weeks 5 and 6 run twenty ads, $5,000. The total is $24,000 of tests, all Proposed, and spend only rises where CAC holds under $96.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
Cubes, hip belts and 40L bags give room for 80 concepts
More concepts means more shots at a winner. Hit rate and spend per winner are assumptions: 20 concepts give 2 winners and $18,000 added a month; 80 concepts give 8 winners and $72,000. Volume is my lever on CAC.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
Most of the $100,000 goes behind winning bag and bundle ads
- Creator videos and the Meta ads that run them
- $45,000
- 45%
- Tests of new hooks and bundle offers
- $25,000
- 25%
- Landing pages for bags and bundles
- $20,000
- 20%
- Reporting and tracking fixes
- $10,000
- 10%
Budget to allocate is $100,000 (Proposed); the split moves toward winners as the weekly CAC reads come in.
The math. 45% × $100,000 = $45,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta first; a 10% affiliate commission already opens creators
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta (Facebook and Instagram) | Week 1, with twelve ads on cubes, hip belts and 40L bags | Paid social is where creator video becomes testable at $250 an ad. |
| Creator whitelisting | When the first two creators post in week 1 | Creator posts run as ads and feed the hook library. |
| Affiliate creators | After the first creator batch holds under the $96 CAC | Tortuga already offers a 10% commission to affiliates, so pay terms exist. |
| Branded search | When paid social lifts demand for the Pro and Lite bags | Brand searches show whether ads create demand beyond Meta. |
| Email to past buyers | Once repeat orders are tracked | The $160.00 ceiling assumes one repeat order, so email is where that bet gets checked. |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
At a $175 CAC the order never pays back; at $95 it does
Payback is the real constraint because the ceiling assumes one repeat order. At a $50 CAC the first order leaves $110.00. At $95 it pays back after repeat orders, with $65.00 left. At $175 it never does, −$15.00, and at $225 it is −$65.00, so I stop.
Cumulative margin per customer, order by order, before CAC: $80.00, $160.00.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $50 | $80.00 | $160.00 | $110.00 | First order |
| $95 | $80.00 | $160.00 | $65.00 | After repeat orders |
| $175 | $80.00 | $160.00 | −$15.00 | Never: stop |
| $225 | $80.00 | $160.00 | −$65.00 | Never: stop |
The math. CAC $50: $160.00 − $50 = $110.00 left; pays back: First order; CAC $95: $160.00 − $95 = $65.00 left; pays back: After repeat orders; CAC $175: $160.00 − $175 = −$15.00 left; pays back: Never: stop; CAC $225: $160.00 − $225 = −$65.00 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
I cover creative and creators, not checkout or the returns flow
Covers
- Creative concepts, hook library and ad testing on Meta
- Creator briefs, roster and videos for bags, cubes and belts
- Landing page copy tests for Pro, Lite and bundle pages
- Daily CAC, weekly learnings, monthly cohort payback
Doesn’t
- Event tracking build: I spec it, your team implements it
- Fulfilment, the 30-day returns flow and shipping rules
- Product, pricing and bundle discount decisions
- Anything inside your ad account, which I have not seen
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Two creators live, twelve ads running, and tracking matches store orders. | Tracking cannot match orders, or no ad is near the $96 line. |
| Day 30 | At least one ad holds CAC at or under $96 across the first $14,000 of tests. | No ad under the $160.00 ceiling after $14,000 of tests. |
| Day 60 | Winners scale while blended CAC stays at or under $96 and payback shows after repeat orders. | Any scaled ad sits above $160.00 CAC on two reads. |
| Day 90 | Cohort payback lands inside repeat orders and ten creators stay live. | Cohorts do not pay back inside the $160.00 ceiling. |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| creative | 33% compression claim; $20 off when bundled | Hook library and tested angles | 1st |
| creators | Affiliate offer: 10% commission, 30-day window | A briefed roster of ten creators | Week 1 |
| claims sheet | 80% of weight on hips; 30-day returns | One approved wording list | 1st |
| landing pages | Pro 40L + Compression Cubes Bundle at $399.00 | Variants matched to each hook | 2nd |
| reporting | 7,920 reviews and checkout offers to track | Daily CAC view and event tracking | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.

Month one is where it starts.
In week one I send your team the claims sheet to approve, brief the first two creators on the Pro 40L and Compression Cubes, and launch twelve ads at $250 each. Daily CAC reporting starts the same day, read against the $96 line.
